How to Reduce B2B Sales Dependence on Referrals: Build Channels from Why You Were Recommended

Work comes through referrals. That is welcome. But when the number of opportunities depends on a referrer's activity, the next project is hard to forecast.

Before increasing advertising spend, ask who remembered your company when they heard about which problem. A referral is both a sales channel and a clue to what your company means to customers. Establish the reason and translate it into sales and delivery processes. That is a starting point for reducing dependence.

Referral totals alone are not enough

List recent referred projects by source, inquiry, work won, gross profit and repeat orders. Was the referral based on a close relationship or perceived capability in a specific problem? Where possible, ask the referrer how they described you.

Ask the referred customer what alternatives they considered and what decided the choice. The referrer's expectations, the customer's decision and delivered value may differ. Asking why customers chose you covers the interview approach. Looking only at revenue can encourage more referrals for demanding work with little profit.

Turn the recommendation into a promise you can keep

If a referrer described your ability to help with sudden specification changes, first test that description inside the company. Changing a website heading to “flexible support” is not enough. Which changes can be accepted, who decides and when can costs and dates be answered? Only after agreement with operations does the statement become a promise you can communicate externally.

Choosing what to present as a reason to select you also means choosing target customers and delivery capability. Trying to satisfy every referral can stretch promises too far. Focus on work you can continue profitably and that customers will pay for. This is a brand-strategy decision.

Test new channels one at a time

You need not abandon referrals. But you want a route to suitable customers even when no referrer is present. Options include proposals to other departments of existing customers, collaboration with partners, explanations of specific problems on your website and continued contact after exhibitions. Priority depends on the work.

Start with one target customer group and problem. Align service scope, evidence such as actual work or processes and the inquiry channel. Examine inquiry quality, time to a sales discussion and project gross profit, not only orders. If direct inquiries rise but profitability falls, revisit the channel design. Measuring brand initiatives addresses the choice of indicators.

Japan's Small and Medium Enterprise Agency's 2024 White Paper on Small Enterprises compares businesses expecting customer numbers in 2023 to increase relative to 2019 with those expecting no change or a decline. The former group reported higher participation in many sales-channel development activities, with particular differences in introducing new products or services and sharing information on company websites and social media. This comparison concerns small enterprises. It does not prove that communication alone caused customer growth, nor does it provide figures directly applicable to B2B businesses. Treat it as a reference when considering channels.

Can trust gained through referrals become a repeatable promise and sales channel? Start by comparing a recent referrer's description with the customer's actual reason for choosing you. See our services for support connecting customer selection with sales and delivery.
